5 Ways to Stop Members Leaving Your BJJ Gym — From the First Three Months to Injured Members
First-three-month care, predicting churn from attendance data, small rituals, bring-a-friend campaigns and injured-member care. Retention strategies that matter as much as recruiting.
For gym revenue, preventing churn matters as much as recruiting. Harvard Business Review notes that acquiring a new customer costs five to 25 times more than keeping an existing one (across industries). This article covers five retention strategies you can use in your gym right away.
1. Focused care in the first three months
Right after joining, new members haven't bonded with the gym yet. Give them tailored care during this period:
- A five-minute one-on-one chat in week 2 — "How's it going? Anything you're finding hard?"
- Award the first stripe deliberately around week 4 — a motivation boost
- If you see slump signals (dropping attendance), reach out right away
2. Predict churn with attendance data
If you only notice that someone has disappeared late, it is already too late. Detect it with an attendance system (app or QR):
- Members who haven't trained for more than two weeks → their names appear automatically under "Members you haven't seen lately" on the owner screen (the owner reaches out personally — there is no automatic send button)
- A month of absence → the owner calls them directly
- Not "Long time no see" but "Is everything OK with your health?"
3. Small rituals (belt and stripe ceremonies)
Make stripe and belt promotions a big deal — the whole gym gathers, applauds and takes photos. Small rituals build a sense of belonging.
4. Bring-a-friend and family campaigns
Use companion campaigns like "one month free together" to give members someone to train with. It is hard to skip class when someone is expecting you.
5. Caring for injured members
For injured members:
- An automatic three-month rest pass — fees paused
- Welcome them to watch or help with coaching while they recover
- First week back at 50% intensity — never pressure them
Automate it with tools
You cannot do all five of these from memory. Consistency only comes when attendance tracking, message notifications and rest management are built into a system. Gym management software like ROLLER systematizes this — an automatic list of long-absent members, fee exemption during rest periods, finding members who meet promotion criteria and more (actual message sending is coming soon).

If you are about to spend money on ads, put part of that budget into caring for existing members first. Satisfied members end up bringing their friends anyway.
